Launches don't fail at the pitch
By the time a launch pitch goes out, the hard part is usually already over or already lost. The failure mode is almost always upstream: the trade list was built off a two-year-old spreadsheet, the regional angle got written by whoever had ten minutes free, and nobody's tracking whether the embargo actually held across five different tools. The pitch itself is rarely the problem.
Four tiers, four different jobs
A top-tier exclusive, a trade wave, a regional push, and a podcast run aren't the same task done four times — they're four different jobs that happen to share one piece of news. Top-tier wants the strategic why-now story under embargo. Trade wants the specific detail a specialist actually cares about. Regional wants local relevance. Podcasts want a guest, not a press release. Treating all four as "the same pitch, different list" is what produces the generic mail-merge feeling recipients can spot immediately.
The operating model that works is the opposite: one underlying announcement, four genuinely different angles, each pointed at the outlets and journalists who actually get cited for that particular tier's audience — not the same twenty names reused across every campaign because they're the ones already in the spreadsheet.
The embargo is a scheduling problem, not a trust problem
Most embargo breaks aren't malicious — they're what happens when the top-tier wave, the trade wave, and the regional wave are tracked in three different tools with three different people eyeballing the clock. Coordinating tiers in one place turns embargo discipline from a matter of trust into a matter of one shared calendar.
The recap that actually matters
A launch used to end with a clip count. The more useful version ends with a different question: did any of that coverage move your share of AI answers for the category, or did it just add rows to a coverage report nobody outside the team reads. Increasingly, that second number is the one worth carrying into the next launch's outlet strategy — which tier's coverage compounded, and which just made noise.
